Beauty Expansion Fuels John Demsey’s Gap Exit

The retail landscape is constantly shifting, and at Gap Inc., the focus is now firmly on execution. The company has announced a significant leadership change, confirming the departure of former Estée Lauder executive John Demsey, marking a pivotal moment as the brand navigates the next phase of its ambitious beauty category expansion.

Demsey joined Gap Inc. in 2025 as the Executive Director of Beauty, tasked with guiding the company’s strategy for developing cosmetics, fragrance, and personal care as new avenues for growth. During his tenure, the beauty division saw impressive developments, particularly through Old Navy. The retail arm successfully expanded its beauty offering by introducing approximately 40 third-party brands, including major players like E.l.f. Cosmetics, Neutrogena, and TonyMoly, alongside Gap’s own bath and body collection.

Beyond retail expansion, the strategy involved refreshing the brand’s product lines. The company successfully relaunched its fragrance range with five new scents, drawing inspiration from the original 1994 collection, injecting a renewed sense of heritage into the portfolio.

While the specific circumstances of Demsey’s departure were not disclosed, the move reflects a strategic pivot. Gap Inc. is shifting its focus from defining the overall beauty strategy to mastering retail execution. This transition highlights the fierce competition emerging among fashion retailers who are increasingly entering the lucrative cosmetics and personal care markets.

The company remains convinced of beauty’s commercial power. Despite the leadership transition, Gap Inc. maintains that beauty continues to be a strategic growth opportunity. This belief is bolstered by the category’s particularly strong performance, especially when channeled through the company’s checkout platforms.
